4. Flashings and Valleys

Most slate roof leaks do not come through the slates at all — they come through corroded valley linings, lifted step flashings, or failed lead soakers. Inspect every flashing junction carefully.

  1. Identify the fixings: locate the nails holding the damaged slate (usually two, driven through the head of the slate above).
  2. Cut the nail heads: use a slate ripper to slide under the slate and cut the nails — never try to pull the slate out while nails are intact, it will crack the slates above.
  3. Remove the damaged slate: slide it out from under the lap.
  4. Install the replacement: slide the new slate into place and fix it with corrosion-resistant nails (copper or stainless), then secure the tail with a copper or stainless clip if the head is inaccessible.
  5. Verify the headlap: the new slate must maintain the same headlap as its neighbours — usually at least 3–4 inches depending on the roof pitch.

  • Pressure washing the roof — high-pressure water forces moisture between the slates and can dislodge loose ones. Use a low-pressure rinse or gentle hand cleaning instead.
  • Walking on the roof without proper care — slate is strong in compression but brittle in shear; stepped on the wrong way, it cracks. Use roof ladders or walk on the laps.
  • Painting or coating slates — coatings trap moisture and destroy the natural breathability that makes slate self-draining.
  • Ignoring moss in valleys — moss holds water against the slate and corrodes fixings. Remove it carefully (copper strips along the ridge help prevent regrowth).
  • Mixing incompatible replacement slates — different grades have different thicknesses and densities; mixing them creates uneven laps and future leaks.
